Mobile app consulting

Mobile app consulting for decisions you only want to make once

Our mobile app consulting is for the expensive decisions that come before or around a build: what to build first, which platform and stack, whether to buy or build, and whether your current vendor’s code is sound. You get a senior team that ships apps, written deliverables you can take to any developer, and a straight answer even when it is “don’t build this yet”. Consulting is a fixed-scope engagement, with no obligation to hire us for the build.

What mobile app consulting covers

A large share of wasted app budget traces back to early decisions that were never written down: an MVP scope that tried to do everything, a stack chosen because the first developer knew it, a backend that cannot scale past the pilot, or a vendor whose code nobody else can maintain.

Consulting puts those decisions on paper before they cost money. We run structured workshops, review code and architecture, compare options against your budget and timeline, and hand over documents your team, investors or any vendor can act on.

The work is led by people who build apps every week, across native iOS and Android, cross-platform and backend. That matters: advice from people who no longer ship tends to underestimate store rules, OS update cycles and maintenance.

Our mobile app consulting services

Each engagement is scoped to one decision or one set of questions. You can book one on its own or combine them.

Discovery workshops

One to two weeks of structured sessions to define users, the core loop, must-have features and success metrics (see app idea validation and discovery). Output: user flows, a prioritised backlog with acceptance criteria, a clickable prototype if needed, and a fixed-price estimate.

Technical architecture review

We review your planned or current architecture: app structure, state management, API design, auth, data model, hosting, offline handling and scaling limits. You get a risk-ranked list and a target architecture; our technical architecture consulting page shows the full scope.

Code and vendor audits

An independent review of an existing codebase or a vendor’s delivery: code quality, tests, dependencies, build pipeline, security against OWASP MASVS (see mobile app security testing), store compliance and who owns what.

Build vs buy analysis

Should you build chat, payments, auth, video or search yourself, use a SaaS, or use a white-label app? We compare total cost, lock-in, compliance and time to market for each component.

Platform strategy

iOS first, Android first, both at once, cross-platform or PWA (compare PWA vs native app). We weigh your market, audience devices, features and budget. See our iOS vs Android platform guide for the basics.

Technical due diligence

For investors or acquirers: a time-boxed review of an app’s code, architecture, team process, store standing and technical debt, written for a non-technical reader.

Consulting deliverables

Every engagement ends with documents you keep. Here is what each type of engagement typically produces.

Engagement Typical duration Deliverables Best for
Discovery workshops 1–2 weeks User flows, prioritised backlog, acceptance criteria, clickable prototype, fixed-price estimate Founders and product teams before a build
Architecture review Short, fixed scope Current-state diagram, risk register, target architecture, migration steps CTOs planning scale or a rebuild
Code or vendor audit Short, fixed scope Findings ranked by severity, security notes against MASVS, ownership checklist, fix-or-rebuild recommendation Teams unhappy with progress or quality
Build vs buy Short, fixed scope Option comparison per component, cost drivers, lock-in and compliance notes, recommendation Teams adding major features
Platform strategy Short, fixed scope Platform and stack recommendation, phasing plan, hiring and maintenance implications New products and replatforming
Technical due diligence Agreed with deal timeline Executive summary, risk table, remediation estimate Investors and acquirers

Durations other than discovery depend on codebase size and access; we confirm scope and duration in writing before starting.

Code and vendor audits: what we look for

Clients usually call us for an audit when something feels wrong: releases keep slipping, every fix breaks something else, or the vendor will not share the repository. An audit replaces that feeling with evidence.

We start with ownership, because it is the most damaging finding and the easiest to check. We check that the code sits in your repository, that the Apple and Google accounts are in your company’s name, and who holds the signing keys and cloud credentials. Then we review the code itself, the tests, the dependency list, the build pipeline, crash data and store compliance, including Apple’s current Xcode 26 SDK requirement and Google Play’s API 36 target from August 31, 2026.

The result is a plain recommendation: keep the vendor and fix specific issues, move to a new team with a handover plan, or rebuild parts that cannot be saved. If a rescue is needed, our app modernization and rescue team can take it on, but the audit stands on its own.

Audit red flags

  • Code not in your own repository
  • Store accounts in the vendor’s name
  • No automated tests or CI builds
  • SDKs years out of date
  • Secrets committed in the code
  • No crash reporting

Build vs buy and platform strategy

Not every feature should be custom code. Chat, video calls, payments, authentication, analytics and push are all available as services, and building them yourself can cost more than years of subscription fees. Equally, a SaaS that holds your core data or caps how you price can become the biggest constraint on your product. We compare both on cost, control, compliance and exit options.

Platform choice follows the same logic. StatCounter puts iOS at 53.6% of US mobile share but Android at 69.2% worldwide, so audience geography often decides which platform comes first. Cross-platform frameworks such as Flutter and React Native suit most business apps that need both stores on one budget; Clutch notes that separate native iOS and Android apps roughly double cost compared with one cross-platform build. Native wins for apps close to the hardware. Our comparison of native vs cross-platform covers the trade-offs in detail.

Questions we answer in a platform strategy

  • Which store do your first thousand users use?
  • Which features need native APIs, and which work in Flutter or React Native?
  • Does a PWA cover the first phase?
  • What will the team look like to maintain it for three years?
  • What changes in cost if you add the second platform later?

How a mobile app consulting engagement works

Scoping call and NDA

A 30-minute call to understand the decision and what you need to walk away with. We sign an NDA before any documents or code change hands.

Fixed proposal

A written scope listing questions, deliverables, duration and price. If we think you need something smaller, the proposal says so.

Workshops and review

Sessions with your stakeholders, time-zone friendly for the US, UK, GCC, Europe and Australia, plus code, architecture or document review as scoped.

Draft findings

You see the draft and challenge it. Good consulting changes when the client knows something we did not.

Final report and handover

Final documents and a walkthrough call. If you want help with the build, we quote separately; if not, you take the documents to any team.

When mobile app consulting is worth paying for

Consulting is worth it when the decision is expensive to reverse. Clutch’s app cost research puts the average project reviewed on its platform at $90,780 and typical project length at about 11 months, so a wrong stack, scope or vendor choice can waste a large share of a year and a budget.

It pays off most when you are about to sign a build contract and the scope is still vague, when you are inheriting an app from another vendor, when an investor asks for technical due diligence, or when your in-house team disagrees on architecture and needs an outside view.

It is not worth paying for if your idea can be tested with a landing page or a clickable prototype first, or if you already have a strong CTO and clear specs. In that case, start with our app requirements document template and a vendor shortlist using our checklist for choosing an app development company. If you are ready to build, MVP development starts with the same discovery workshops.

Mobile app consulting: frequently asked questions

What does a mobile app consultant do?

A mobile app consultant helps you make the decisions that shape an app before and during a build: scope, platform, stack, architecture, vendors and build vs buy. The work produces written deliverables such as a prioritised backlog, an architecture review or an audit report. Good consultants have shipped apps themselves and will tell you when not to build.

Do I have to hire you for the build after consulting?

No. Consulting is a separate, fixed-scope engagement and the deliverables are yours to use with any team. Many clients do continue with us, and discovery output flows directly into a fixed-price build quote, but the recommendations are written to be vendor-neutral so another company can act on them.

How long does a discovery workshop take?

Discovery typically runs one to two weeks of structured workshops, depending on how many user types and integrations the app has and how quickly stakeholders are available. It ends with user flows, a prioritised backlog with acceptance criteria, a clickable prototype where useful, and a fixed-price estimate for the build.

Can you audit code another company wrote?

Yes. We sign an NDA, get read access to the repository, store accounts and crash reporting, and review code quality, tests, dependencies, security against OWASP MASVS, store compliance and ownership. You get findings ranked by severity and a clear recommendation to fix, hand over or rebuild. We do not contact your vendor without your permission.

Should I build native or cross-platform?

Cross-platform with Flutter or React Native suits most business apps that need both stores on one budget. Native Swift and Kotlin suit apps that rely heavily on device features, platform-specific UI or the newest OS capabilities. Your audience’s devices matter too: iOS leads US mobile share, while Android leads worldwide. A platform strategy engagement settles it with your data.

How do you work across time zones?

We are in Lahore on Pakistan Standard Time, UTC+5. The UAE is one hour behind, giving near-full overlap; UK mornings match Lahore afternoons. For US clients we schedule workshops in a two-to-four-hour overlap window and share written notes so work continues asynchronously. We reply to messages within one business day.
